Enterprise pilot success criteria template
A pilot should not begin with "let's see how it goes." Define the outcome, owner, timeline, evidence, and decision path before work starts.
What to define
- Business problem and pilot non-goals.
- Named buyer sponsor and day-to-day owner.
- Users, departments, data, and systems in scope.
- Two or three measurable success criteria.
- Timeline, weekly checkpoint rhythm, and closeout date.
- Decision path for paid rollout, renewal, expansion, or stop.
Good success criteria are observable
Use criteria such as cycle time reduced, manual steps removed, stakeholder signoff, approved workflow, completed security review, or production rollout decision. Avoid vague criteria like "team likes it."
Track risks early
Enterprise pilots fail when dependencies are discovered late. Track data access, legal review, security review, integrations, executive sponsorship, and procurement timing from the first kickoff.
