Before an enterprise proof of concept starts, buyers may still need procurement, security, AI-use, vendor, evidence, and pilot-scope documents.
Prepare before kickoff
- POC scope one-pager with objective, non-goals, data boundaries, users, systems, timeline, and decision path.
- Security questionnaire response set with current controls, planned controls, evidence source, owner, and review status.
- Subprocessor register and AI vendor register for vendors that may touch customer, end-user, employee, or test data.
- AI-use disclosure notes covering allowed use cases, prohibited data, human review, and customer controls.
- Evidence tracker for policies, diagrams, screenshots, logs, support notes, manual process notes, and last-reviewed dates.
- Mutual action plan with buyer owner, vendor owner, dependencies, risks, weekly update rhythm, and closeout decision.
POC blockers to catch early
- Security review starts after kickoff instead of before the first live workflow.
- AI-use or data-use questions are answered without confirming restricted data rules.
- Subprocessor details are missing, stale, or inconsistent with the pilot workflow.
- Success criteria are vague, so the pilot cannot close with a clear decision.
- Manual evidence notes are treated as audited or certified controls.
